We start by writing the workflow down, which is usually the first time anyone has. Half of what turns up does not need a model at all — it needs a mandatory field, a rule that fires on a schedule and one person who owns the exception. We automate that half first, because it is cheaper to build and it never invents an answer.
The rest gets an agent with an evaluation set, a confidence threshold and a human on the escalation path. It removes steps rather than roles, so we grade it on hours recovered, first response time and how often it hands over correctly. You get the dashboard, the raw logs and the account logins. If we leave, the automation keeps running.
